How to Handle Cold Email Replies With AI (SmartLead and Instantly)

How to use AI to answer cold email replies in minutes, from the right mailbox, in the same thread: handling interested replies, objections and "not now", booking meetings, and keeping SmartLead and Instantly statuses up to date.

AI can answer cold email replies within minutes of them landing, from the same mailbox the lead wrote to, in the same thread: it answers questions, handles objections, qualifies, books a meeting, and updates the lead's status in your sending tool. That matters because positive replies to cold email cool off fast, and most outbound teams answer them hours or days later.

I built ReplySetter's SmartLead and Instantly integrations because I kept seeing the same thing: teams that were great at sending, and slow at replying. Here's how AI reply handling works and how to set it up well.

Why cold email replies need speed

Cold email is a numbers game until someone replies. Then it's a conversation, and the usual rules apply:

  • The prospect replied because they had a moment of interest.
  • That moment passes.
  • They may have replied to two other vendors the same day.

Answering in five minutes instead of the next day can make a real difference to how many replies turn into meetings. See what is speed to lead.

The types of replies you'll get

Reply typeExampleWhat the AI should do
Interested"Sure, tell me more"Answer, qualify, offer times
Question"What does it cost?"Answer from the knowledge base, move toward a meeting
Objection"We already use X"Acknowledge, differentiate, offer a short call
Referral"Talk to Sam, she handles this"Thank them, email Sam if appropriate, or ask for an intro
Not now"Maybe next quarter"Agree, schedule a follow-up for then
Not interested"No thanks"Polite close, mark as not interested
Unsubscribe"Remove me"Stop immediately, mark as unsubscribed
Out of officeAuto-replyIgnore or reschedule follow-up

What good AI reply handling does

  1. Replies from the right mailbox, in the same thread. Not from a different address, which confuses prospects and hurts deliverability.
  2. Knows the campaign context: which sequence, which step, what the original email said.
  3. Answers from your real information: pricing approach, case studies, integrations.
  4. Qualifies lightly: company size, current solution, timing.
  5. Books the meeting directly on your calendar or sends a booking link.
  6. Updates statuses in the sending tool: interested, meeting booked, not interested.
  7. Hands off big or complex opportunities to a rep.

How it works with SmartLead

In ReplySetter's SmartLead integration:

  • It syncs the master inbox by reply time, with one conversation per lead per campaign.
  • You limit it to the mailboxes you pick, so it only answers where you want.
  • Replies go out from the mailbox the lead wrote to.
  • Lead categories update as the lead moves (interested, meeting booked and so on).

More on the SmartLead AI appointment setter page.

How it works with Instantly

In ReplySetter's Instantly integration:

  • It syncs the Unibox via API v2.
  • Replies go out from the lead's mailbox, in the thread.
  • Interest statuses and labels update as the conversation progresses.

A sample flow for cold email replies

Step 1, Classify and respond. Switch on reply type: interested / question / objection / not now / not interested / unsubscribe.

Step 2, Answer and qualify. Answer the question, then ask one qualifying question: "How are you handling X today?"

Step 3, Offer a meeting. "Would a 20-minute call Tuesday at 2pm or Wednesday at 10am ET work?"

Step 4, Book and confirm. Book, send the invite, update the status to "meeting booked".

Scenarios:

  • Unsubscribe in any wording → stop and mark.
  • Asks for pricing details → share the range from the knowledge base.
  • Large company or strategic account → hand off to the account executive.

Tone for cold email replies

B2B email replies should be:

  • Short: three to five sentences.
  • Plain text, no heavy formatting.
  • Specific: reference their company or what they said.
  • One clear next step.

Avoid sounding like a template, which is what the prospect is half-expecting.

Mistakes to avoid

  • Replying from a different address than the one in the thread.
  • Ignoring unsubscribes phrased in normal language.
  • Pitching harder at someone who said "not now".
  • Letting the AI promise features or pricing that aren't in the knowledge base.
  • No visibility into what was sent. You should be able to review every AI reply.

How I'd start

With ReplySetter (Basic plan for SmartLead and Instantly):

  1. Connect your SmartLead or Instantly workspace and pick the mailboxes.
  2. Load the knowledge base: offer, pricing approach, case studies, competitors, FAQs.
  3. Build the flow above.
  4. Connect your calendar.
  5. Run in suggest mode for a week, reviewing every draft.
  6. Switch to auto for interested and question replies; keep strategic accounts on handoff.

Instantly and SmartLead also have their own AI reply features. I compare them on the Instantly AI Reply Agent alternative and Smartlead AI alternative pages.

Frequently asked questions

Can AI reply to cold email leads automatically?

Yes. It can answer from the same mailbox and thread, handle questions and objections, and book meetings, with approvals at first if you want them.

Will AI replies hurt my deliverability?

Replies in an existing thread, sent from the original mailbox, to someone who wrote to you, are normal email behaviour. Keep them short and plain text.

Does it work with both SmartLead and Instantly?

ReplySetter supports both on the Basic plan and above.

How does the AI handle unsubscribe requests?

It should recognise them in any wording, stop replying and mark the lead as unsubscribed in your sending tool.

Should AI handle every reply?

Most routine replies, yes. Hand off strategic accounts and complex deals to a rep.
