How to Reactivate Old or Dead Leads With Email and SMS

A step-by-step database reactivation playbook: cleaning the list, the messages that get replies, pacing to protect deliverability, compliance basics, and how an AI setter turns the replies into booked calls.

Reactivating old leads means sending a short, personal message to people who showed interest in the past but never bought, and then having a real conversation with whoever replies. It works because those people already know you, and many of them only went quiet because the timing was wrong. The replies are the easy part to get. Handling them quickly is where most campaigns fail.

I find database reactivation one of the most underrated sources of booked calls. It's also where I see agencies prove their worth to new clients fastest. Here's the playbook I use, including how I run it in ReplySetter.

Why old leads are worth reactivating

Every business has a list of people who:

  • asked for a quote and never went ahead,
  • booked a call and didn't show,
  • downloaded something and never replied,
  • were customers once and drifted away.

They already know who you are. Their circumstances may have changed. Compared to buying new leads, contacting them costs almost nothing.

Step 1: Pull and clean the list

  • Export from your CRM, spreadsheet or email tool.
  • Remove anyone who opted out, complained, or asked not to be contacted.
  • Remove current customers and active conversations.
  • Deduplicate by email or phone.
  • Keep useful context columns: what they asked about, when, their first name.

ReplySetter's campaigns do the deduplication and drop invalid emails for you, and skip anyone already in a conversation.

Step 2: Check you're allowed to contact them

Not legal advice, but the basics:

  • Email: laws like CAN-SPAM (US) and GDPR/PECR (UK and EU) have rules about consent and opt-outs. People who inquired with you have a different status from a bought list, but check what applies to you.
  • SMS: much stricter. In the US, the TCPA requires prior consent for marketing texts, and carriers enforce A2P 10DLC registration. Only text people who agreed to receive texts.
  • Always include an easy way to opt out and honour it immediately.

I cover AI-specific rules in should you tell leads they're talking to AI.

Step 3: Write a message that gets replies

The messages that work best for reactivation are short, personal and easy to answer. They don't look like marketing.

The "still interested?" message

Hi Sarah, it's Mike from [company]. You asked about a kitchen remodel back in the spring. Is that still on your list?

The "something changed" message

Hi Sarah, we've just opened a few install slots for November. You asked about a kitchen remodel earlier this year, still thinking about it?

The "quick question" message

Hi Sarah, quick one: are you still looking for help with [their original request]?

What makes these work:

  • Their name and their original request.
  • One simple question.
  • No links, no images, no pitch.
  • Written like a person, because that's what people reply to.

Step 4: Pace it

Sending to 5,000 people at once:

  • damages email deliverability (spam filters notice bursts),
  • floods your team with replies they can't handle.

Send a steady drip instead, for example 20–50 an hour, inside business hours. On a brand-new mailbox, start lower. ReplySetter campaigns let you set 1–500 leads an hour, respect each inbox's business hours and daily limit, and never send a burst to catch up after a pause.

Step 5: Answer replies immediately

This is where reactivation campaigns usually fail. Replies arrive in waves, often in the evening, and if they sit for a day, the renewed interest fades again.

An AI setter is ideal here: every reply becomes a normal conversation where it qualifies, answers questions, handles "how much is it now?" and books. In ReplySetter, campaign replies run through the same flow as inbound leads, so booking, objections and follow-ups all work automatically.

Step 6: Follow up once or twice

Not everyone replies to the first message. One or two short follow-ups a few days apart are reasonable. Stop after that, and always stop when someone opts out.

Step 7: Measure

Track per campaign:

  • Sent
  • Replied (and reply rate)
  • Booked
  • Opted out
  • Revenue from bookings

ReplySetter shows sent, replied, booked and skipped counts per campaign, lead by lead, and sends a campaign.completed webhook when it finishes so your CRM can update.

What about SMS reactivation?

SMS reactivation often gets higher reply rates than email, but it carries more compliance risk, as above. If you have consent, you can run it through GoHighLevel's bulk messaging or workflows, and let an AI setter handle the replies on the SMS channel. ReplySetter answers SMS replies through GoHighLevel; its built-in campaign sender is email.

Frequently asked questions

What is database reactivation?

Contacting past leads and customers who didn't buy or went quiet, to restart the conversation and book them in.

What's a good reply rate for a reactivation campaign?

It varies a lot with how old and how warm the list is. Short, personal messages get noticeably more replies than newsletter-style emails.

Will a reactivation campaign hurt my email reputation?

It can if you blast a large list at once or send to lots of invalid addresses. Clean the list and send at a steady pace inside business hours.

Can AI write the reactivation messages?

Yes, from a short brief and the lead's details, though for reactivation a simple, personal template often works just as well. ReplySetter supports both, and AI-written messages wait for your approval unless the agent is on autopilot.

How old is too old for a lead?

Even leads from a year or two ago can reply if they had a real need. Very old lists have more invalid addresses, so clean them carefully.
