How to Respond to Leads Instantly, 24/7 (Without Hiring a Night Shift)
The practical setups for answering every lead within seconds around the clock, from auto-replies to AI setters, what each one actually achieves, and the setup I use to cover DMs, SMS, forms and email.
To respond to leads instantly, 24/7, you need something that replies with a real answer the moment a lead arrives, on every channel, at any hour. For most businesses that means an AI setter connected to your inboxes and calendar, with a human handling the conversations it hands over. Auto-responders are instant but don't start a real conversation; human night shifts are real but expensive.
After-hours leads were the first problem I tried to solve with AI, and they're still where I see the biggest wins. This is how I'd set it up, using ReplySetter as the example.
Why 24/7 matters more than you think
In my experience, a big share of DMs, form fills and texts arrive outside office hours: evenings, weekends, early mornings. People research when they have free time, which is usually when you don't.
If those leads wait until the next working day, you lose:
- the moment of highest interest,
- the race against competitors who reply faster,
- the 24-hour messaging window on Meta channels.
I cover the research in what is speed to lead.
Your options, compared
| Option | Speed | Quality | Cost | Covers nights? |
|---|---|---|---|---|
| Auto-responder ("thanks, we'll be in touch") | Instant | Low, no conversation | Free | Yes, but does nothing |
| Phone notifications to the owner | Minutes, if free | High | Your time | Only if you're awake |
| Human night shift / answering service | Minutes | Medium–high | High | Yes |
| Keyword chatbot | Instant | Low–medium | Low | Yes, until someone goes off-script |
| AI setter | Seconds | High when set up well | Low | Yes |
The setup I recommend
1. Connect every channel leads come from
List where leads actually arrive: Instagram, Facebook, WhatsApp, SMS, website chat, website forms, email, cold email replies. In ReplySetter, these come in through:
- GoHighLevel for SMS, WhatsApp, Instagram, Facebook and GHL live chat,
- HubSpot for its live chat, Messenger and email,
- Gmail and Outlook for email inboxes,
- Instantly and SmartLead for cold email replies,
- a website chat widget for your site.
2. Give the AI your business facts
The AI can only answer well if it knows your prices, services, area, hours and policies. Put them in a knowledge base. I wrote a guide on training an AI chatbot on your business.
3. Build a short flow
Greet → qualify → book. Keep the first version simple.
4. Connect your calendar
So the AI can offer real open times and book them at 11pm without waking anyone up.
5. Decide what happens after hours
You have choices:
- Full service 24/7: the AI qualifies and books around the clock. Best for most businesses.
- Answer now, book in hours: the AI replies and qualifies at night, and offers next-day times.
- Answer and hand over: the AI replies, collects details and flags the lead for your team in the morning.
ReplySetter lets you set business hours and a timezone per inbox, or leave the agent on around the clock.
6. Handle forms with speed-to-lead
Form leads don't message you; you have to message them. Point your forms (directly, or via Zapier, Make or n8n) at the agent's webhook and it emails a personal first message within a minute, from your own inbox. When they reply, the conversation continues normally. See speed-to-lead.
7. Set a handoff rule
Overnight, the AI handles routine leads. Anyone upset, asking for a person, or with an unusual request gets flagged for a human in the morning. See when AI should hand off to a human.
8. Review in the morning
Spend ten minutes looking at overnight conversations. You'll quickly see what the AI handles well and what to improve.
What instant should feel like
Instant doesn't have to mean robotic. A reply within a few seconds to a minute, short, specific to what they asked, with one question back, feels like a helpful person who happened to be online. See automating DMs without sounding like a bot.
Mistakes to avoid
- Relying on an auto-responder and calling it "instant response".
- Only covering one channel while leads come in on three.
- Replying instantly but unable to book, so leads still wait for a human.
- No business facts, so the AI gives vague answers.
- No handoff, so upset customers get AI replies all night.
Frequently asked questions
How do I respond to leads after hours?
Use an AI setter connected to your channels and calendar. It replies within seconds, qualifies and books, and hands complex conversations to your team.
Is an auto-reply enough?
No. An auto-reply confirms you got the message, but doesn't answer the question or move the lead forward.
Can AI book appointments at night?
Yes. With your calendar connected, it checks real availability and books the slot the lead picks.
Will responding at 2am seem weird?
Replying to a lead who messaged at 2am is fine. Initiating messages at 2am isn't, which is why outbound messages like follow-ups should respect business hours.
What's the cheapest way to respond 24/7?
An AI setter. ReplySetter's Free plan covers one Gmail, Outlook or website chat inbox, and you pay your AI provider only for usage, usually cents per conversation.
